Objectives & success criteria:
- Stock reduction:
- Total value and Days of coverage → target reduction of 25% (minimum = 15%)
- Décolletage (Bar turning): 7.3 mCHF of stock with 72 days of coverage → target: 50 days
- Cadrans (Dials): 4 mCHF of stock with 55 days of coverage → target: 40 days
Boris: "We know -25% is possible based on different studies we did."
- Stock-outs:
- Currently not tracked by Cartier - expectation to maintain high material availability
- Sometimes supply gets directly forwarded without being booked into inventory → looks like stock-out but is not.
- Time efficiency: Hard metrics difficult to track → Time for different planning steps currently performed quarterly (planner currently spends 50-60% of time on planning tasks) → the plan is to move from monthly planning to weekly planning
- Metrics will be tracked and reviewed during project phase until March 2022 (no backward simulation planned)
- ROI assessment would be interesting but getting clear picture of al costs is tricky
- Fiscal year from April to March
- Metrics are currently collected daily but reported monthly to management
- Boris is considering to track the amount of alerts from Flowlity as a metrics
- Planning Clinic showed that mature and ramp-down products were good but spare parts and ramp-up did not show such strong performance → to be special focus in project phase.
Boris: "I would like to understand how you are using the MRP output in your ML."

Timeline
- Go/No-Go in March
- Live testing as long as possible:
Phase 1 with 30 products go live in October
Phase 2 with full scope of 1000 products go live in December
- Not 100% clear how much change management for the suppliers is required when moving to weekly planning
Scope
- 2 product families, purchased only → all use supplier quotas
- Décolletage (Bar turning): Total of 800 products
- Cadrans (Dials): Total of 200 products
- 2 planners: Amélie and Bérangère
- Florence is the manager of Amélie - not part of the direct project team
Data & IT
- Bertrand will take care of data extraction, he is part of local IT team → possible meeting with Flowlity data engineering next week
- Open discussion: Do we integrate SAP tables or Flowlity general data tables?
